is the iMac 20"-with the option for 256VRAM available only at Apple's Store? I haven't seen it anywhere else.

If I get the 128 VRAM now, is this not upgradable later?

I don't think that you can upgrade it later.

I am fairly sure most of the iMac's components are soldered to the logic board - therefore not upgradeable.

bhphotovideo.com sells the 256MBVRAM 20" with free shipping and no tax for a few bucks less than the Apple Store.
iMac G4 15" 800/512MB/60GB
iMac G5 20" 1.8/768MB/160GB
Mac Mini Core Duo 1.66/2GB/80GB

The video chipset most certainly is. The CPU, RAM, and HDD, are not. That is the usual focus of an upgrade in an iMac.
