Does any one have an idea how carbon updated apps will be distributed. Are we going to be able to download an updater that would simply replace the classic app with a carbon version? Or will the new carbon app be changed so radically that it will require a whole new shrink-wrapped version?

Carbon apps are new versions of applications - they have to be re-written - and because it requires a pretty good chunk of re-coding, it requires a recompile, so in short: yes, you'll need to download new carbon apps as they get updated.
